The roofer's storm-week survival guide: triage, tarps, and phones

A hailstorm or a straight-line wind event doesn't test your crew. Your crew is fine โ€” they've been on roofs in worse. What a storm tests is your intake: the forty-eight hours where a normal week's calls show up in an afternoon, everybody wants a tarp today, and half your callers are on the other line with two other roofers.

Most roofers lose a storm week on the phone, not on the roof. This is the operational playbook for not doing that โ€” triage first, tarps second, phones third, because that's the order the decisions actually get made in.

What a storm week actually looks like

The volume curve is remarkably consistent across hail, wind, and heavy-rain events:

The tail is what everybody under-plans for. Out-of-area crews work the spike hard and are gone by week three; if you're still picking up in week four, you're often the only local number that answers.

Step one: the four-bucket triage ladder

You cannot serve every caller in the spike, and pretending otherwise is how roofers end up doing free inspections while a house with water in the drywall calls somebody else. Sort every call into one of four buckets before you promise anything.

Bucket 1 โ€” Active water intrusion

Water is coming in right now. Ceiling stain spreading, drips into a bucket, wet insulation, a visible hole or missing section. These get a tarp today or tomorrow, full stop. They are also your highest-conversion replacement leads, because you'll be on that roof with a camera before any competitor.

Bucket 2 โ€” Confirmed damage, no intrusion

Missing shingles, a lifted ridge, hail bruising they can see from the ground, a limb down but the deck looks intact. These get a scheduled inspection inside the week. Give a real day and a real arrival window โ€” "sometime next week" is how you lose them.

Bucket 3 โ€” Insurance-track

Homeowner is filing or has filed a claim and wants someone at the adjuster meeting. Worth real money, but they run on the carrier's clock, not yours. Capture carrier name, claim number, and adjuster date if it's set, then schedule them out of the spike.

Bucket 4 โ€” Not-yet and not-yours

Outside your radius, a roof type you don't do, or shopping four bids on a job that goes to whoever's lowest. Be honest fast โ€” a referral or a clear "here's what we do and don't do." Ten polite seconds beats a callback you'll never make.

The point isn't sorting for its own sake. It's that buckets 1 and 3 are worth thousands each and bucket 4 is worth nothing โ€” and during a spike they all arrive on the same number, in random order, sounding equally urgent.

The math on a badly run storm week

A mid-size residential roofing company. Normal week: about 40 inbound calls. Storm week, all channels:

Storm-week inbound calls: 260 (vs. 40 normal)
Realistic capacity with one person on intake: ~115 answered

Missed or rung-out: 145 calls
ร— 70% who never call back = ~100 lost contacts
ร— 20% who would have become paid work = ~20 lost jobs

Blended job value (5 repairs/tarps at ~$700
for every 1 replacement at ~$11,000) = ~$2,400

20 ร— $2,400 = ~$48,000 leaked in one week

Run it with your own numbers โ€” volume from your carrier's log, your real repair-to-replacement mix, your actual tickets. The blended value is what makes storm weeks different: even a modest replacement rate inside the missed pile drags the average way up. (The same structure applies to every trade โ€” we ran it for HVAC shops here โ€” but roofing has the widest ticket spread of any of them.)

And that's just the week. It doesn't count the six-week tail, where the people you missed have already signed with whoever picked up.

Step two: run a tarp program, not tarp heroics

Tarping during a spike falls apart for predictable reasons: material runs out on day two, your best estimator spends the day stapling, and nobody documents anything so the insurance file is thin. Fix it structurally, before the season:

A tarp crew that can reliably run six to eight houses a day turns bucket 1 from a crisis into a route.

Step three: the phone prep to do 24 hours before it hits

You usually get a day of warning on wind and rain, and at minimum a few hours on hail. Here's what to do with it. All of this is free.

1. Rewrite the greeting for the storm

Your normal greeting is wrong during a spike. Replace it for the week with something that triages before a human ever picks up:

"Thanks for calling. If you have water coming into your home right now, press 1 and stay on โ€” that goes straight to our emergency line. For storm damage with no active leak, press 2 and leave your name, address, and a number we can text photos to. We're returning every message in order, and we will get to yours."

You've now separated bucket 1 from buckets 2โ€“4 before spending a minute of human attention on it.

2. Text-enable your business line and say so

During a storm, texting beats calling for everyone. Homeowners send photos, you triage from a photo in fifteen seconds, and you can work a thread between roofs. If your main number can't receive texts, your carrier or VoIP provider can usually enable it in an afternoon. Then say so on your website banner and your voicemail.

3. Set a forwarding chain, not a single fallback

No-answer forwarding to a second number, then a third, pointed at whoever is not on a roof โ€” office staff, a spouse, a relative willing to take names for a week. Even untrained intake that captures name, address, phone, and "is water coming in" beats a voicemail many times over. 4. Write the six-field intake script and tape it to the wall

Anyone answering your phone, trained or not, collects exactly these:

  1. Name and property address (address first โ€” it decides whether they're even in your radius)
  2. Is water coming into the home right now? (this is the whole triage)
  3. When did the damage happen?
  4. Roof type and rough age
  5. Insurance carrier โ€” claim filed yet?
  6. Best mobile number for texting photos

Six fields, ninety seconds, and any call handled this way can be triaged and scheduled later by someone who knows what they're doing.

5. Work the missed-call log as a list, twice a day

Your carrier log is a lead list โ€” every number that rang and got nothing. Two fixed passes a day, noon and 7pm, texting each one: "This is {{company}} โ€” you called at 2:41. Is water coming into the house right now? Reply YES and we'll call you straight back." That text recovers a real share of the pile, and the YES replies self-sort into bucket 1 for you.

6. Plan the tail before the spike ends

Block weeks two through six on the calendar to re-contact everyone you never converted. Many are between an adjuster visit and a decision, and the out-of-area crews have moved on. Cheapest pipeline you'll get all year.

The honest ceiling on the free fixes

Those six will meaningfully cut what you leak โ€” call it a third to a half, at zero cost, which on the numbers above is $15,000โ€“24,000 in a single storm week. Do them before the next event rather than during one.
